What culture transformation actually involves
Culture is the sum of the behaviour an organisation tolerates, rewards and repeats. That means it cannot be changed by communication alone. It changes when the systems that drive behaviour change: who gets promoted, how performance is judged, what managers are held to, how decisions are made and how quickly poor conduct is addressed.
ACTIVATE works on those systems. We start by establishing what the culture currently is, in evidence rather than in aspiration. We then work with leadership to define the small number of behaviours that would make the biggest commercial difference, and we redesign the people processes that either reinforce or undermine them.
The ACTIVATE approach
Diagnosis. Confidential interviews, focus groups and an employee survey, combined with a review of exit data, grievance records, engagement scores and promotion patterns. The output is an honest picture of the culture as experienced, not as intended.
Definition. A workshop series with the executive team to agree the target culture in behavioural terms. Not adjectives, but observable actions that a line manager could recognise and coach against.
Alignment. A review of recruitment, onboarding, performance management, reward and progression to identify where current practice contradicts the target behaviours. Most organisations find at least three direct contradictions here.
Enablement. Manager capability building, because middle managers set the culture that employees actually experience. This is practical coaching on feedback, difficult conversations and consistent decision making.
Embedding. Values written into role profiles, interview scorecards and performance criteria so that the culture is assessed rather than assumed.
Measurement. A pulse measurement cycle with a defined baseline, so change is tracked over quarters rather than claimed.
Why this matters for Nigerian employers
The Nigerian labour market has changed sharply. Skilled professionals in technology, finance, health and engineering now compare local employment against remote roles paid in foreign currency and against relocation. Salary alone cannot close that gap for most employers, and attempting to compete on salary alone is a race that mid-sized organisations lose.
What does retain people is a workplace where progression is visible, managers are competent, workload is survivable and the organisation does what it says it will do. Those are cultural outcomes. Employers who fix them keep good people at pay levels that are competitive rather than exceptional, which is a far more sustainable position than repeated counter-offers.
There is also a governance dimension. Culture failures surface as grievances, disputes, regulatory exposure and reputational damage. Addressing behaviour early is significantly cheaper than defending the consequences later.
